How to Run Your First School Silent Auction: A Step-by-Step Guide

Running a silent auction for the first time can feel overwhelming. There are items to collect, bid sheets to manage, parents to notify, and a close process that needs to happen smoothly in a noisy gym. The good news: thousands of PTOs do this every year, and with a clear plan, yours will go well too.

Step 1: Set your goal and timeline

Start by deciding how much you want to raise and when the event will happen. Most school auctions aim for $3,000 to $15,000 depending on community size. Give yourself at least 6 to 8 weeks of lead time. You will need that buffer for item solicitation, which always takes longer than expected.

Step 2: Solicit donations

This is the most time-consuming part, and also the most important. Reach out to local businesses, parents, and community members for item donations. Experiences tend to outperform physical goods — a weekend at a lake house, a private cooking class, or reserved parking for a semester will generate more bidding excitement than a gift basket.

Write a simple donation request letter on school letterhead. Include the event name, date, your tax ID number, and a clear ask. Most businesses get donation requests regularly and appreciate a professional, concise letter they can hand to a manager.

Step 3: Organize your items

For each donated item, record the donor name, a short description, the estimated fair market value, and a suggested opening bid. A common rule of thumb is to set the opening bid at 30% to 40% of the fair market value. This encourages early bids and gets momentum going.

Set a bid increment — usually $5 or $10 — so bidders know the minimum jump. If you have a high-value item, consider adding a "buy now" price for someone who wants to skip the bidding and claim it outright.

Step 4: Choose your bidding method
